精益生产在制造企业中的实施研究

摘要
精益生产是起源于丰田汽车生产系统的一种生产管理方法。其核心是追求消灭
包括库存在内的一切浪费,并围绕此目标发展了一系列具体方法,形成的一套独具特
色的生产经营管理体系。实施精益生产可以帮助企业提高生产力、降低成本,提升
品质,提高公司盈利能力及企业竞争优势。近年来,国内竞争环境越来越激烈,精
益生产的重要性得到广泛的认可,企业引进精益生产的需求越来越多。但精益生产
系统是区别于传统的管理系统的一种突破性的持续改善的方法论,属于实践性非常
强的知识体系,需要系统知识体系与具有丰富推进经验资源推进精益生产才能够取
得预期效果。
本研究主要以 A 企业(美资电子企业)以及 B 企业(民营汽车零配件企业)在
不同的环境下以不同的方式导入精益生产的实际案例为研究对象。A 企业代表了以
自主资源推进精益生产的模式,B 企业代表了以外部资源推进精益生产的模式。本
研究针对 A 企业以及 B 企业导入精益生产的组织架构、实施过程以及绩效评估等三
大重点,进行较为深入的分析比较,试图总结出能够在不同企业中成功导入精益生
产的基础模式,找出帮助企业成功实施精益生产的一套正确的运作方法与实施经验。
A 企业以及 B 企业以不同模式推进精益生产,在本研究的周期内都是属于比较成功
的案例。两种模式共同之处是都按照精益生产五大原则:价值、价值流、流动、拉
动、持续改善来强力推进实施精益生产。其成功运作精益生产的的重要因素除了富
有经验和能力的顾问资源、公司高层管理的全力参与以及管理层执行力强以外,系
统的精益生产推进步骤与要求是精益生产生产成功实施的重要保证。

Abstract
Lean Manufacturing is originated in Toyota Motor Corporation Japan as a production
management method. The core of Lean Manufacturing is to eliminate all of the wastes,
including inventory and focus on the development of a series of concrete objectives
methods, gradually formed a unique production and operation management system. Lean
Manufacturing tries to eliminate all kinds of waste and activity that does not create added
value in process. Therefore, business can strengthen petitive advantage and
increase its profit margin by implementing Lean Manufacturing to improve productivity
and quality, and to cut-down cost as to provide consumers with various satisfactory
products. panies in China were planning to implement Lean Manufacturing to
improve their business productivity as well as to enhance petitive advantages.
However, Lean Manufacturing is not an academic theory, rather it is a practical and
concrete system. The knowledge of Lean Manufacturing is dynamic and implicit in nature
which people can recognize the whole meaning only by practicing it thoroughly.
A study of the enterprise (. e-b
