济南卢堡啤酒厂绩效考核体系研究与设计
摘要
随着中国改革进程的加速,科学管理逐渐取代传统的经验管理。在科学管
理中如何评价企业管理的效果,以及如何评价员工对企业的贡献是企业是否能
够获得持续发展动力的保证。因此,作为实现这一目的的重要手段和工具——
绩效考核日益受到企业管理层的重视,并且在中国的很多企业中得以实践。
本文以卢堡啤酒厂的绩效考核实施项目为载体,结合现代绩效考核相关理
论,针对该企业在绩效考核实践中存在的问题,分析其原因,提出了优化该企
业绩效考核体系的思路与具体方法。针对实例,运用层次分析法确定各项分指
标的权重,提出了基于平衡记分卡及 KPI 指标考核方法的多目标考核体系。从
而使企业不同层级主体包括企业基本员工都能明确各自的主要任务和次要任
务,从简单的目标管理改为综合考核,从而为企业建立科学合理的管理岗位绩
效评估体系和评价标准起到了重要作用,这是本文创新之处。这对于企业围绕
发展战略,通过有效的绩效考核体系实现企业发展具有重要的现实意义。

STUDY ON THE PERFORMANCE EVALUATION
SYSTEM OF JINAN RUBAO BREWHOUSE
ABSTRACT
With the acceleration of China’s reform progress, science management has
replaced traditional experience management step by step. In the course of science
management, it is a guarantee pany’s sustainable development that how to
estimate the effect of management and the employee’s contribution to pany.
Therefore, as an important measure and tool that attaining the aim, the management
at all levels has increasingly regarded performance appraisal that has been practiced
countless enterprises in China .
The paper analyzes the reason of the existing problem and puts forward the
thoughts and specific methods about optimizing the system of performance
evaluation, according to the practice project of performance evaluation about the
pany, combined with the relevant theory, aimed at the existing problem
of the practice of performance paper specifies the weight of the sub
indicators with the method of structure analysis establishes the various goals systems
of performance evaluation based the balanced scorecard ( BSC ) and key
performance indicators (bined with the example. Thereby, all the
administrative levels including the basal employee can affirm the primary and
secondary tasks, and it transforms prehensive evaluation from simple
